Research suggests that emotions are not fixed reactions being retrieved. They are constructed in the moment — from the state of the body, from predictions based on prior experience, from concepts we have language for.

That sounds academic, and it is the most practical insight a leader can get. Because every step in this chain is a point of leverage — and all three can be trained.

Self-regulation isn't self-care. It's leadership infrastructure.

Don't transmit unintentionally

Those who don't notice their own state pass it on. Tension reaches the team before the first slide is up — and is read there as judgment, not exhaustion.

Be genuinely empathetic

Empathy isn't a character trait, it's a question of capacity. Those running on empty come across as cold — not because they are, but because there's no budget left.

Carry change

Change rarely fails on the plan. It fails because fear is in the room and no one names it. Those who can read emotional states can address them.

That it's doable is shown by the organizations that do it: in the best-practice companies identified by Gallup, 79 % of leaders are engaged — versus 20 % engagement in the global average. The difference isn't an industry or a size. It's a decision made by company leadership.
